What I've been noticing, across advisory work and in conversations with leaders running large teams, is a pattern. Leaders are pushing for speed on AI adoption. That push is rational. But the way it's being executed is stripping out a layer of organizational life that nobody budgeted for and nobody is tracking: the time and space in which junior professionals used to learn by doing work that AI now handles. A major study from Anthropic, published in March 2026, set out to measure AI's actual impact on the labor market. The findings didn't confirm the catastrophic unemployment narrative. They pointed somewhere more interesting and, in some ways, more concerning. The gap between what AI could theoretically automate and what organizations are actually using it for is enormous. And where real displacement pressure is showing up, it's concentrated at the bottom of the experience ladder. Not at the top. Not across the board.
The loudest fears about AI and jobs have been wrong in their framing. The quiet ones deserve more attention.

The Questions Leaders Should Be Asking

Leadership Will Be Judged by Whether Judgment Still Compounds
The real test of AI leadership is not how aggressively an organization deploys tools. It is whether leadership preserves the conditions under which judgment gets built while those tools are being deployed.
The current evidence does not justify sweeping claims about mass labor collapse. It does justify paying attention to where the early strain is appearing. If entry-level pathways narrow while experienced workers remain insulated, the system is not simply becoming more productive. It is becoming more selective about who gets to learn.

Organizations that get this right will still move fast. They will still automate aggressively where automation is warranted. They will still expect real gains in productivity and speed.
